Buying Bitrix24 takes five minutes. Getting your whole brokerage to actually use it every day takes planning. We've seen agencies sign up, import a spreadsheet, invite the team, and then quietly drift back to WhatsApp groups and Excel within a month. Not because the CRM was wrong, but because nobody decided how it should work for their business.

This Bitrix24 implementation checklist is written for real estate brokerages in the UAE and wider GCC. Work through it before go-live and you'll avoid most of the problems that make CRM rollouts stall.

Phase 1: Plan before you configure

☐ Write down your current sales process

Map how a lead becomes a deal today, step by step. Where do enquiries come from? Who responds? When does a viewing get booked? What happens after an offer? Your CRM should reflect your real process, not a generic template.

☐ Agree on your pipelines

Bitrix24 supports several sales pipelines, each with its own stages. Most brokerages need at least two or three, for example:

  • Secondary sales: New enquiry → Contacted → Viewing scheduled → Offer made → Under contract (MOU) → Won / Lost
  • Leasing: New enquiry → Contacted → Viewing → Application → Contract signed → Won / Lost
  • Off-plan: New enquiry → Qualified → Project presentation → EOI / booking → Won / Lost

Keep stages short and clear. If agents can't tell which stage a deal is in, the stage names need work.

☐ Decide on leads versus deals

Bitrix24 can work with leads (unqualified enquiries) and deals, or with deals only. Simpler setups often skip leads and send every enquiry straight into a deal pipeline. Choose one approach and stick to it.

☐ List the fields you actually need

Custom fields let you store real estate details such as community, property type, bedrooms, budget, purpose (buy, rent, invest) and source portal. Fields can be marked as required, so key information is always captured. But resist the urge to add fifty fields. Every extra field is one more reason for agents to skip the CRM.

Phase 2: Set up access and structure

☐ Build your company structure

Add departments and teams (sales, leasing, off-plan, admin) so you can assign work and permissions by team rather than person by person.

☐ Configure access permissions

Bitrix24 CRM has role-based access permissions. Decide who can see all deals, who sees only their own, and who can export data. In a competitive market, protecting your client database matters.

☐ Name your lead sources consistently

Set up sources in the CRM's status and dropdown settings (Property Finder, Bayut, Dubizzle, website, Meta, Google, referral, walk-in). Consistent sources are what make reporting useful later.

Phase 3: Connect your channels

☐ Connect property portals

☐ Add CRM forms to your website

Bitrix24 CRM forms create a lead, deal or other CRM item when someone submits them, and can distribute new items among responsible employees in turn.

☐ Connect messaging channels

Through the Contact Center and Open Channels, messages from channels such as WhatsApp, Instagram and Facebook can arrive in Bitrix24 and be saved to the client's record. Set the agent queue and choose a distribution mode: evenly, exactly as enqueued, or to everybody. If WhatsApp is central to your business, we also set up WhatsApp Business integration.

☐ Set up telephony and call tracking

Phase 4: Automate the essentials

☐ Add automation rules to each stage

Automation rules run actions when a deal reaches a stage, such as assigning tasks, sending emails or SMS, or generating documents. Triggers move a deal to another stage when something happens, for example when a field value changes. Start with a few simple rules:

  • Create a call task for the agent when a new enquiry arrives.
  • Notify the team leader if a deal sits untouched for too long.
  • Send a confirmation message when a viewing is scheduled.

Sales tunnels can automatically move or copy a deal from one pipeline to another. For example, a won leasing deal could create a follow-up deal for renewal or property management.

☐ Test everything with real scenarios

Submit a test form, send a test message, and move a test deal through every stage. Bitrix24's Sales automation page includes tools to test and validate your setup. Fix anything that doesn't behave as expected before the team sees it.

Phase 5: Migrate your data

☐ Clean your existing data first

Remove obvious duplicates, fix phone number formats (including country codes) and agree on how to label old leads. Importing messy data just moves the mess.

☐ Import contacts and deals

Bitrix24 supports CSV import with field mapping. You can choose how to handle duplicates: allow them, replace with new data, merge (fill only empty fields), or skip. Select which fields are used to detect duplicates, such as phone number or name.

Phase 6: Train your team and go live

☐ Train by role

Agents, team leaders and admin staff use the CRM differently. Short, role-specific sessions work better than one long general demo. Our training is built around your own pipelines and fields, so the team learns the system they'll actually use.

☐ Set clear rules

"If it's not in the CRM, it didn't happen." Agree on simple rules, such as logging every viewing and updating deal stages the same day.

☐ Pick a go-live date

Choose a date, switch off the old tools where possible, and have someone available to answer questions during the first week.

Phase 7: Review and improve

☐ Check the reports monthly

CRM Analytics (on commercial plans) shows sales funnels, employee performance and sales trends, and reports can be filtered by any field. Use them to spot where deals stall and which sources perform.

☐ Collect feedback from agents

Ask what slows them down. Small changes, such as removing a field or adding an automation rule, often make a big difference to adoption.
