Commission Tracking for Brokerages: Spreadsheet vs Custom CRM

Ask any brokerage owner in the UAE what causes the most internal friction, and commission will be near the top of the list. Who brought the buyer? Was it a co-broke with another agency? Has the developer or the client actually paid? Did the team leader's share come out before or after the referral fee? When the answers live in one person's spreadsheet, every payout month turns into a round of WhatsApp messages and awkward conversations.

This post compares the two common ways to handle real estate commission tracking: a spreadsheet, and a custom CRM setup built around your own rules. We will be honest about when a spreadsheet is fine, when it starts costing you, and what a well-designed CRM version looks like.

What commission tracking actually involves

Before comparing tools, it helps to list what you are tracking. For most brokerages, a single closed deal can involve:

  • Gross commission agreed with the seller, landlord, buyer or developer.
  • Splits between the listing agent, the buyer's agent and sometimes a second agent on the team.
  • External shares, such as a co-broke agreement with another agency or a referral fee.
  • Internal overrides for team leaders or managers, if your structure has them.
  • Collection status: invoiced, partly paid, paid in full, disputed.
  • Payout status for each agent: pending, approved, paid.
  • Tax handling: VAT on invoices and any other treatment your accountant requires. Always confirm this with a qualified adviser.

The tool you choose needs to hold all of this per deal, and stay accurate when a deal falls through or a payment is delayed.

Spreadsheet vs custom CRM: side by side

When a spreadsheet is enough

We do not recommend building software you do not need. A well-kept spreadsheet can work if:

  • You have a small team and a handful of closings each month.
  • Splits are simple and rarely change.
  • One trusted person owns the file, and agents accept a monthly statement.

If that describes you, protect the file: lock formula cells, keep one master copy, and record the CRM deal ID next to every row so you can trace it back.

Signs you have outgrown the spreadsheet

  • Agents regularly question their statements and you have to dig through chats to answer.
  • Co-broke and referral arrangements are tracked in a separate file, or not at all.
  • A deal is marked won in the CRM but nobody knows if the commission has been collected.
  • Payout approval depends on one manager being available to reply to a message.
  • Finance and sales give different totals for the same month.

If two or more of these sound familiar, the cost is no longer just time. It is trust inside your team.

What a custom CRM commission setup looks like

In Bitrix24, a common approach is to create a separate custom item for commissions using Smart Process Automation (SPA). According to Bitrix24, SPA lets you create custom CRM items with their own form fields, pipelines and kanban stages, configure access permissions, and connect the items with other Bitrix24 tools. Bitrix24's own SPA example shows a field of the "Bind to CRM items" type used to link a custom item to deals.

Suggested fields

  • Linked deal (and through it, the client and property)
  • Gross commission amount and currency
  • Listing agent, buyer's agent and their split percentages
  • External party (co-broke agency or referrer) and their share
  • Invoice reference and amount collected
  • Notes on exceptions agreed by management

Suggested stages

  1. Deal won: commission expected
  2. Invoiced
  3. Collected
  4. Payout approved
  5. Paid to agents
  6. Disputed or cancelled

Approvals

Bitrix24 workflows include an Approve element action where you choose the approvers and whether all, any one, or a vote is required. That fits the "Payout approved" step well: the sales manager and finance can both sign off before the payout moves on, and a rejection can send the record back for correction instead of getting lost in a chat. Check that workflows and SPA are included in your Bitrix24 plan.

Reports

Bitrix24 CRM reports can be built from templates with your chosen columns and filters, and custom fields of the string and list types can be added as columns. Useful views include commissions collected but not yet paid, outstanding invoices by age, and payouts by agent for the month.

If you are still deciding whether a tailored setup is worth it, our guide to when a custom CRM for real estate makes sense covers the wider decision. And because commission depends on clean deal stages, it is worth reviewing your viewing-to-offer pipeline at the same time.

A sensible migration path

  1. Write down your split rules in plain language and get management to agree them.
  2. Run the CRM version alongside the spreadsheet for one payout cycle.
  3. Compare the totals line by line and fix any differences.
  4. Switch agent statements to the CRM and retire the spreadsheet.
