Off-Plan Sales CRM Roadmap: What to Build First

Off-plan sales do not behave like secondary sales. A big project launch can bring a wave of enquiries within days, units are reserved and released by the hour, buyers pay in instalments over months or years, and commission depends on milestones agreed with the developer. Try to run all of that in a standard deal pipeline and a spreadsheet, and the cracks show quickly.
A custom CRM setup solves this, but only if you build it in the right order. This roadmap breaks an off-plan sales CRM into five phases. Each phase is useful on its own, so your team gets value early instead of waiting for one big launch.
Before you start: agree what "off-plan" means in your business
Some brokerages sell off-plan for many developers; others work closely with one or two. Some handle only the reservation, while others follow the buyer through every instalment to handover. Write down where your involvement starts and ends. That one page decides how much of this roadmap you actually need.
Phase 1: Projects and units as real records
What to build: a property inventory where each project and each unit has its own record. In Bitrix24, this is usually done with Smart Process Automation (SPA), which lets you create custom CRM items with their own fields, stages and access permissions.
Useful unit fields include project name, developer, building or phase, unit number, unit type, size, view, floor, list price, payment plan name and expected handover quarter. Unit stages might be: Available → On hold → Reserved → Booked → Sold.
Why first: every later phase links back to a unit. If units only exist as rows in a developer's price list, you cannot see which buyer holds which unit, and double-selling becomes a real risk.
Done when: a manager can open the CRM and see live availability for a project without asking anyone.
Phase 2: A launch-ready enquiry and reservation pipeline
What to build: a dedicated off-plan deal pipeline, separate from secondary sales and leasing. A typical shape is: New enquiry → Qualified → Presentation shared → Expression of interest → Unit on hold → Reservation → Booking paid → Closed.
Link each deal to the unit it relates to, and use automation rules or a workflow, depending on how your records are linked, so a unit's status changes when the deal moves. For example, when a deal reaches Unit on hold, the unit moves to On hold; if the hold expires without a reservation, the unit can return to Available and the agent gets a task to follow up.
Launch-day details matter: big launches create bursts of leads. Plan routing rules in advance, so enquiries for a specific project go to the agents who know it, and prepare message templates with the brochure, floor plans and payment plan summary.
Done when: you can run a launch weekend entirely from the CRM, with no side spreadsheet for holds.
Phase 3: Payment plan milestones
What to build: a way to track each buyer's payment schedule. Depending on how deeply you are involved, this can be a set of date and amount fields on the deal, or a separate SPA for instalments linked to the deal, with one record per milestone.
Typical milestones include the booking amount, instalments during construction and the handover payment, but always follow the actual schedule in the developer's sales agreement. Do not hard-code assumptions; payment plans vary from project to project.
Automation can then remind the responsible agent or the client before a milestone is due, and flag overdue items to a manager. In Dubai, off-plan units are recorded through the land department's interim registration (Oqood), so it is worth tracking that status on the deal as well.
Done when: your team can answer "what is this buyer due to pay next, and when?" from the deal card.

Phase 4: Developer commission tracking
What to build: fields or records that show, for every sold unit, the commission agreed with the developer, the conditions for payment, the invoice status and the amount received. Add a separate view for internal agent payouts if you split commission with your team.
Developers often release commission only after certain conditions are met, so the "Closed" stage on a deal is not the end of the story for your finance team. A small commission pipeline, for example Due → Invoiced → Partly received → Received, keeps that work visible.
Done when: finance can see outstanding developer commission by project without building a report by hand.
Phase 5: Reporting and handover follow-up
What to build: dashboards that answer the questions leadership actually asks:
- How many enquiries did each launch bring, and from which source?
- How many reservations and bookings did each agent close?
- Which units are still available per project?
- How much commission is expected, invoiced and received?
Finally, plan for handover. Off-plan buyers often become landlords or resellers once the unit is complete. Automation that creates a follow-up task near the expected handover date gives your leasing or resale team a warm conversation instead of a cold one.
Done when: the CRM shows the full life of an off-plan deal, from first enquiry to handover and beyond.
How to avoid the common traps
- Do not build Phase 4 before Phase 1. Commission tracking without reliable unit records is guesswork.
- Keep developer price lists out of attachments. Import units as records so status changes are tracked.
- Agree hold rules in writing. How long can an agent hold a unit? Who can extend it? The CRM can enforce it, but people must agree it first.
- Restrict sensitive fields. Commission amounts and buyer payment details should be visible only to the roles that need them.
